Instinct AI vs Hermes Agent: which to use

Updated .

Instinct is a closed, invite-only agent you reach by text or phone call, with a company doing all the infrastructure work behind the scenes. Hermes Agent is open source software (with an optional paid hosted-model subscription) that you set up yourself, choosing which of 300-plus models power it. Instinct asks nothing of you technically but requires an invite; Hermes asks you to do real setup work but requires nobody's permission to start.

Instinct vs Hermes, side by side

MakerSpear Street Technology, Inc. (d/b/a Instinct), founder Noah Shinn sourceNous Research (venture-funded; TechCrunch reported a $75M round at a $1.5B valuation, July 2026) source
Launch dateCompany founded April 2026; product in invite-only private access as of September 2026. No public general-availability launch date found. sourceRepository created 22 July 2025; public launch "since February 2026" per its own star-growth framing (64K+ stars since Feb 2026 launch, 247,436 stars by 20 September 2026) source
Price and plansNo public pricing. Terms of service allow paid features later ("may be required to pay us fees", "revise or change the pricing... at any time", "all payments are non-refundable"). Beta access is reported as free. Viral "$200/month" or "$500/month" figures are unconfirmed rumors, not official pricing. sourceFree and open source (MIT license) to self-host with your own model API keys. A Nous Portal subscription (for 300+ bundled models plus a Tool Gateway) is reported at Free/$20/$100/$200 per month tiers, triangulated from third-party SEO pages and TechCrunch's reported $20-$200/mo range; the official pricing page itself returned HTTP 429 to automated checks in this and the prior pass, so exact tier names and credit amounts are UNVERIFIED against the primary source. Separate Business and Enterprise tiers exist (contact sales). source
AvailabilityInvite-only private beta. San Francisco-headquartered; no public country availability list found. sourceGlobal; self-hosted, open source, no account required for the core agent (an anonymous/free-tier auth path exists for those who do want hosted models). source
PlatformsReached by text message (iMessage/SMS) or phone call, not a dedicated consumer app interface; a Mac app and mobile apps are referenced in its own legal pages. Login/dashboard at app.instinct.com. sourcemacOS, Linux, Windows; a desktop app; 22+ first-party messaging-platform plugins (Telegram, Discord, Slack, WhatsApp, Matrix, LINE, Feishu, Teams and more) plus generic webhook/API-server ingress. source
Underlying modelInstinct's own proprietary core model, with no model choice. sourceModel-agnostic via the Nous Portal: 300+ models including Anthropic Claude, OpenAI GPT, Google Gemini, DeepSeek, Qwen, Kimi, GLM, MiniMax, Grok, and others; or local models via Ollama/llama.cpp, subject to a minimum-context-length floor that can reject small local models by default. source
Where memory livesOn Instinct's servers. A black-box teardown found git-tracked markdown files searched with grep; Instinct has not confirmed that design. sourceTwo local files, MEMORY.md (2,200-character budget) and USER.md (1,375-character budget), on the user's own machine under ~/.hermes/. Injected as a frozen snapshot at session start; the tool has no read action, and by its own design has no source-session lineage or deletion tombstone on entries (per a competitor's technical comparison). source
Always onYes. "It texts you first when something needs doing" and is described as proactive by early users; works on tasks in the background. sourceNot by default; a full cron/scheduler subsystem exists for unattended, scheduled jobs when self-hosted continuously, including a script-only wake-gate mode with no LLM call. source
Own computer / browserYes. "It works on its own computer with your accounts", "trained to use a phone and a computer" the way a person does. sourceNo. Runs on the user's own hardware (self-hosted, like OpenClaw), with an optional cloud terminal sandbox (Modal) available through the Tool Gateway rather than a dedicated always-on cloud computer of its own. source
IntegrationsConnects to email, messaging, screen, audio, location "and more" per its own homepage. Partnered with Shopify (announced late Sep 2026) for product discovery, checkout via Shop Pay, price-drop and back-in-stock alerts. sourceMCP; the Nous Portal Tool Gateway (Firecrawl web search/extract, FAL image generation, OpenAI TTS, Browser Use cloud browser automation, Modal cloud sandbox); autonomous skill authoring (skill_manage) and a background skill-consolidation "Curator". source
Trains on your data by defaultReported ON by default with an opt-out that carries a safety-review exception, per a third-party review (not Instinct's own published policy text, which was not independently located). sourceNo. Hermes collects no telemetry, usage data or analytics; conversations, memory and skills stay in ~/.hermes/ and model calls go only to the provider you configure. source

Who should pick which?

Pick Instinct if…

Pick Instinct if you have an invite and want zero setup: no repo to clone, no model to choose, just a phone number to text. That simplicity is also the whole product; you get whatever Instinct decides to build next, on whatever pricing it eventually announces.

Pick Hermes if…

Pick Hermes if you want to choose your own model (Claude, GPT, Gemini, Grok, DeepSeek and more, or a local model with enough context window) and you don't mind an install and configuration step. Hermes also autonomously writes new skills for itself as you use it and runs full unattended cron jobs, neither of which is documented for Instinct.

Skip both if…

Both are the wrong fit if you want a free hosted agent you can try today. Instinct needs an invite and publishes no price, and Hermes needs a real install and configuration step.

What do users say?

“14 employees - no launch video - no raise announcements - no X profile - basic website - not even an .ai domain - no app - no marketing - founder only posts new f[eatures]”

@asharoraa, Instinct

“My garage door broke. I put Muse & Instinct on it. Surprisingly they both found the same 3 names & quotes. Instinct was able to email & negotiate. Muse couldn't negotiate but made calls which was a game changer”

@atShruti, Instinct

“Using Instinct 20 times every day, and perhaps more. It now manages my calendar, coordinates with my wife's calendar, sends and tracks all emails, is proactive, knows when a follow-up is needed, and flags deadlines.”

@BakarBansal, Instinct

“Instinct has a higher valuation than Snapchat, Match Group, Dropbox, Lyft and Etsy. Make it make sense.”

@_Liso_, Instinct

“I've been looking for a new cooker. I have a Hermes agent running on VM that does this. I told it to keep an eye on prices. It created a cron job that tri[ggers]...”

cassianoleal, Hacker News, Hermes Agent

“IMO this comes down to your harness. Any frontier model from a huge shop has an inherent benefit in the system you're using it in... I recommend trying Hermes Agent and setting it up fully, that's the closest you'll get to a more complete experience.”

wronglebowski, Hacker News, Hermes Agent

“I also run Hermes Agent and have set up there one agent to be responsible for the KB stuff and that one I connected to a Matrix channel and can use it from the phone and any device where I have a matrix client like Element set up.”

jeena, Hacker News, Hermes Agent

“The local model forgot things without saying so. Every model can hold only a limited amount of text at once, its context window, and in long conversations the local model was silently dropping the beginning.”

Marc Bara, Medium, Hermes Agent

Common questions

Do I need to be technical to use either of these?

Instinct is built specifically so you don't: you text or call a number, nothing else to install. Hermes expects a real setup, cloning or installing the agent, picking a model provider or Nous Portal subscription, and configuring which messaging channels it should watch.

Can Hermes run without any subscription at all?

Yes. The core agent is free and open source under the MIT license and can run against your own API keys. The paid Nous Portal is an optional convenience for accessing 300-plus hosted models and extra tools through one subscription instead of several.

Does Instinct have a memory file I can read or edit?

No, not documented publicly: no source found in this research describes a named memory file, export option, or editing mechanism for Instinct, unlike Hermes, which documents MEMORY.md and USER.md explicitly.

Which one is backed by more funding?

Both are well funded relative to most software projects. Instinct was reportedly in talks for roughly $1B at a $10B valuation with 14 employees. Hermes's maker, Nous Research, reportedly raised $75M at a $1.5B valuation. Neither figure changes what either product costs you directly today; Hermes's core software is free regardless, and Instinct publishes no price at all.

Neither one fits? Each agent has its own alternatives page, with every fact linked to its source. Or Mover OS, $49 once. It is the wrong choice if you want something that keeps running while your computer is off.
